How to measure GEO performance using non-branded prompts, AI citations, and competitor visibility

To measure GEO for a brand everyone already knows, separate what the brand name earns from what your work earns. Track non-branded prompts across ChatGPT, Perplexity, Gemini, and Google AI Overviews, compare citation share against named competitors, and report movement from a fixed baseline. Branded prompts will look excellent in week one, which is exactly why they cannot justify a retainer in month nine.

What is the halo effect, and why does it matter for GEO reporting?

Edward Thorndike described the pattern in a 1920 paper, "A Constant Error in Psychological Ratings," in the Journal of Applied Psychology. Raters who formed a good overall impression of a person tended to score that person well on unrelated traits as well. The impression was doing work the evidence had not earned.

A category leader carries the same effect into AI search. In the audit described below, every prompt that named the brand returned it first. That result reflects years of brand building. The client's marketing head knows it, and a report that presents it as GEO progress costs you credibility on every other slide.

What should you measure when the brand name does the heavy lifting?

Mavlers Agency audited a category-leading consumer electronics brand in Australia, whose branded prompts looked healthy. The brand had roughly 8,000 AI mentions and 540 citations, while a leading competitor had about 16,400 mentions and 3,100 citations.

The gap sat at the top of the funnel. On discovery prompts, such as how two product formats differ or which option suits a specific use case in Australia, Google's AI Overview named the competitor and left the client out. We now build the measurement set for these accounts around 4 things:

    • Non-branded prompt presence, split by funnel stage: awareness, comparison, and purchase intent.
    • Mentions and citations against named competitors, tracked on the same AI platforms each month.
    • Sentiment, reported separately for branded and non-branded prompts.
    • AI assistant traffic and AI-channel conversions in analytics, read next to impressions in Search Console.

How do you separate halo effect from your own impact?

A prospective partner asked us this on a call. Our answer is to assign each metric to one side of the line before the engagement starts, and a table makes that easy to agree on with the client.

    Metric Mostly halo Mostly earned
    Branded prompts Yes No
    Non-branded awareness prompts No Yes
Citation share vs. competitors Partly Yes
Position on third-party pages Partly Yes

    ‍

We track by topic instead of by entity, with around 5 prompts per topic. Answers can differ between morning and evening, so tracking runs daily, we audit the prompts by hand every 15 days, and we read the trend instead of a single screenshot. If a topic shows no traction for two months, the platform flags it and we revisit the content behind it.

Where does the revenue leak sit for a famous brand?

In the same audit, 402 third-party pages cited the brand inside AI answers. Many were aggregators and retailers listing several brands side by side. On one of them, the opening banner showed three competitors and no sign of our client, whose own listing sat fourth.

Retailers are a legitimate sales channel, and nobody wants to displace them. The work is to lift the brand's position inside that channel through the retailer-facing content and reviews that AI systems read. The brand's own site and name were never going to fix that, so movement there is incremental.

Why does technical work decide whether prompts move?

On a retail account in Australia, every tracked prompt returned "no" for the first two months. We had scoped one month for schema, metadata, descriptions, and alt text, and the client's development queue stretched that to two. After implementation, two prompts turned positive in April, nearly all were positive by May, and every tracked prompt was positive in July 2026.

Put implementation status beside visibility in the report. A flat line with an open ticket says something different from a flat line with nothing pending, and the first protects your agency in review.

How do you report revenue when attribution is only partial?

Nobody has an agreed method for tying a purchase to an AI answer, and in our experience, tracking platforms aren't fully accurate. We say so to clients and avoid projecting revenue percentages we cannot defend.

We map what can be observed. According to Search Engine Journal, GA4 added a native AI Assistant channel on May 13, 2026, though the same report found it undercounts because one source can land in referral and unassigned traffic too. Search Console's generative AI report shows impressions only, and those impressions already sit inside the main totals. We read both alongside platform tracking and verify by hand.

For a non-profit, awareness content paired with PR produced leads we traced to ChatGPT. An e-commerce client that had not reached 50% of its quarterly KPI hit 110% the next quarter after foundation work and awareness content. Demand in e-commerce is seasonal, so we present that as correlation. You might also want to explore, How to prove GEO ROI in the first 90 days.

What does Mavlers Agency add to retention-stage accounts?

We deliver as a white label team, so the client relationship stays with you. About 100 of our 400+ specialists work on SEO and AEO/GEO, and an engagement covers these areas:

    • A baseline audit on an AI visibility platform, with competitor gaps mapped by funnel stage.
    • Automated prompt monitoring with flags, plus a manual check every 15 days.
    • A monthly scope set per domain, typically on-site content, guest posts for relevant queries, and a full technical audit.
    • A quarterly gap audit when a quarter does not move, covering entity and authority gaps and content clusters.
    • A monthly call where we share what we see across other agency partners.

The last item helps retention most. When your client asks what changed in AI search this month, you answer from a wider sample than your own accounts.

    Key takeaways

    • Branded prompts reflect the brand's reputation, so measure your work on non-branded prompts.
    • Fix a baseline before month one and report the change against named competitors.
    • Open the third-party pages that cite the brand and see who sits beside it.
    • Report implementation status with visibility, and state where attribution ends.

    FAQ

Can GEO prove ROI for a brand with strong name recognition?

Partly. Gains on non-branded prompts, citation share, and AI-channel traffic are measurable. Direct revenue attribution is still limited today, and a credible report says so.

How often should GEO prompts be re-checked?

AI answers can vary within a single day. We audit tracked prompts every 15 days and read the trend, with daily tracking in between.

What if three months of GEO work shows no movement?

Run a gap audit on entities, authority, and content clusters, fill the gaps, and re-audit. In our experience, traction tends to start in the second quarter.
